What is agent washing?

Six months into a contract you learn the autonomous agent is a decision tree with a chat box on the front, and the roadmap never had more.

Agent washing

Agent washing is the practice of marketing existing software as an AI agent without giving it the autonomy the term implies, typically by relabelling a chatbot, a scripted automation or an assistant. The capability stays the same and only the category changes.

The name follows greenwashing, and so does the mechanism. A word starts carrying budget, so products move under it faster than they change.

Gartner put a number on the scale of it. In a press release dated 25 June 2025, the firm estimates only about 130 of the thousands of vendors claiming agentic AI are genuine, and predicts more than 40% of agentic AI projects will be cancelled by the end of 2027. Anushree Verma, the analyst quoted, describes most current projects as early-stage experiments driven by hype and often misapplied.

Why it matters

You buy for autonomy and staff the gap yourself

The damage is not the wasted licence. It is the plan built on top of it. A team that expects software to handle the long tail of odd cases sizes its staffing for that, then discovers the odd cases all arrive at a human anyway.

There is a second cost that lands later. Once a company has been sold a fake agent, the next proposal gets read as more of the same, and the projects that would have worked never get funded.

  • 02Ask what happens on an input the vendor did not anticipate. Scripted systems fall back to a menu, a handoff or an apology.

A good workflow is a fine outcome. Paying agent prices for one is not.

01How can a buyer spot agent washing before signing?

Give the demo an input nobody prepared for and watch what happens next. A genuine agent tries another route or reports what blocked it. A washed one returns a menu, a canned apology, or a handoff to a person.

02Is a workflow with AI in it agent washing?

Only if it is sold as an agent. A scheduled pipeline that calls a model is a good design for most business problems, and there is nothing to apologise for. The washing is in the pricing and the label, not the architecture.

03Does agent washing mean agentic AI is hype?

No. It means the category grew faster than the engineering behind it. Gartner's own estimate leaves roughly 130 vendors doing the real thing, which is a small share of the market and still a real market.
